## The short answer

Choose SitecoreAI if your marketing team needs personalization, testing, multi-brand governance and vendor-held compliance in one licensed SaaS product. Choose Drupal if you have engineering capacity and want zero licensing cost, full control over hosting and data, and deeper content modeling and permissions. SitecoreAI costs far more and runs on Sitecore's terms. Drupal costs nothing to license but leaves operations and the marketing stack to you. The choice depends on whether marketer self-service or control and cost matters more.

**Choose Drupal if:**

- You have in-house engineers and want no licensing fees or vendor contract
- Your content and AI prompts must stay on your own infrastructure
- You run a government, university or intranet site with complex access rules
- You publish in many languages and want translation built into the core product

**Choose Sitecore if:**

- Personalization and A/B testing drive revenue and marketers must run them without developers
- A central team governs dozens of brand or regional sites
- Procurement requires the vendor itself to hold SOC 2 Type II and ISO 27001
- You already run Sitecore XP or XM and want to stop self-hosting

## The differences that matter

| Area | Drupal | SitecoreAI |
| --- | --- | --- |
| Pricing model | Free under the GPL, with costs limited to hosting and labor and no software contract to sign or exit. | Quote only and annual, metered on visits, storage, bandwidth and builder seats, with third-party estimates of $75K to $500K or more a year. |
| Personalization and testing | Nothing in core: rule-based targeting and simple A/B tests come from contributed modules or external tools you integrate. | Real-time audiences, component personalization, A/B/n tests and multi-armed bandit allocation sit in the base license and reach apps too. |
| Delivery model | Self-hosted anywhere, on-premise or with managed hosts such as Acquia or Pantheon, with your team patching and upgrading. | Sitecore runs authoring as SaaS only, but you still build and host the Next.js or Angular front end yourself. |
| Compliance | No SOC 2 report, ISO 27001 certificate, data processing agreement or HIPAA agreement from the project; all come from your host. | SOC 2 Type II, ISO/IEC 27001:2022 and ISO/IEC 42001, a GDPR data processing agreement and EU, US or Asia-Pacific hosting. |
| Multi-brand | Brand separation is assembled from contributed modules such as Domain Access, Group and Config Split, with no native brand concept. | Site collections, shared component libraries, per-site brand kits and Design Studio placement rules govern many brands in one environment. |
| AI openness | Bring your own model from more than 48 providers, including self-hosted Ollama, with guardrails and full prompt logging. | Agentic Studio and an official MCP server, but models run on Sitecore's Azure OpenAI setup outside one image-tagging connector. |

## Pricing & total cost

Drupal has no price list because there is no license fee. Spend goes to hosting, from about $50 a month self-hosted to $500 to $3,000 a month for managed enterprise plans (Pantheon starts near $41 a month, Acquia near $148). Builds land at $25K to $250K for mid-market sites and $80K to $400K or more for complex enterprise work. The hidden cost is operations: teams running Drupal manually report 30 to 60 hours a week of DevOps work, and support retainers run $2K to $8K a month.

SitecoreAI is quote only, priced by modules, visits, sites and users on annual contracts with no monthly billing or self-serve downgrade. Third-party estimates put annual spend at $75K to $500K or more, roughly $375K to $2.5M over five years. On top come implementation, commonly $150K to $350K for mid-market sites, and front-end hosting at $25K to $100K a year. Bot and DDoS traffic is exempt from overage, and AI answer-engine tracking needs a separate Scrunch subscription.

Over several years Drupal is far cheaper in license terms, but the gap narrows once you price the people who run it.

**What to ask Drupal:**

- Which host or agency will provide our SOC 2, ISO 27001 and HIPAA paperwork, and at what cost?
- Who patches highly critical security advisories within a day, and is that in the support contract?
- What will our next major version upgrade cost, given Drupal 10 reaches end of life on December 9, 2026?

**What to ask Sitecore:**

- What visit, storage and CDN limits come with our package, and how is overage priced?
- Which capabilities, such as full Content Hub DAM or Scrunch answer-engine tracking, are licensed separately?
- What implementation and front-end hosting budget do your partners see for a site our size?

## Implementation & hosting

Drupal runs wherever PHP runs: your own servers, private cloud or a managed host. That freedom means your team owns patching, backups, caching and monitoring, with only a status report page built in. Marketing sites typically take 6 to 14 weeks and multi-site enterprise builds 5 to 9 months. Developers need Drupal-specific skills in the entity system, render arrays and cache metadata. Major versions arrive every two years: Drupal 12 requires PHP 8.5 and drops six core modules.

SitecoreAI removes servers and upgrade projects. Sitecore commits to 99.95% uptime for delivery and 99.90% for authoring. You still build and deploy the front end to Vercel, Netlify or your own servers, and visitor login is custom work. Templates, renderings and SXA (Sitecore's site-building framework) need certified Sitecore developers, who are scarce. The SaaS model also brings vendor-set deadlines: Explorer was retired in September 2026 on short notice and Experience Editor retires on January 1, 2027, so someone must watch the changelog weekly.

## Marketing & personalization

SitecoreAI is built for marketers. Page builder edits the live headless site with drag-and-drop components and previews by language, device, audience and future date, and Design Studio generates new components from a plain-language description. Real-time audiences, page and component personalization, A/B/n tests and event-triggered emails come in the license. A campaign calendar, briefs and an Optimization area with analytics dashboards sit alongside. An Essentials tier of Content Hub DAM (digital asset management) is included, with full Content Hub licensed separately.

Drupal offers Layout Builder in core and the optional Canvas visual builder, which shipped free in Drupal CMS 2.0. Marketing features are assembled: Smart Content for rule-based targeting, the Server-side A/B Testing module for node-based experiments, Webform for lead capture, and GA4 or Adobe Analytics for measurement, since the Statistics module left core in Drupal 11. Enterprise DAM arrives through connectors such as Acquia DAM.

For many brands, SitecoreAI's site collections and brand kits give central governance that Drupal can only approximate with Domain Access or Acquia Site Factory.

## AI capabilities

SitecoreAI ships Agentic Studio with 20+ prebuilt agents, a no-code agent builder and multi-step flows, and review cards make a person approve each AI-proposed change. The Marketer MCP server (Model Context Protocol, the standard AI assistants use to call tools) lets Claude, Copilot Studio or Cursor build pages and check references before deleting content. A Brand Review API audits content against brand kits, Sitecore holds ISO/IEC 42001 for AI management, and AI use is not billed per token. Choosing your own model is limited to a Content Hub image-tagging connector.

Drupal's AI module takes the opposite approach: it bundles no keys and supports more than 48 providers, including self-hosted Ollama and LiteLLM. AI Guardrails enforce input limits and data residency rules, AI Logging records prompt, model, user and output, and OpenTelemetry sends traces to Datadog or Grafana. Config and content-type agents are generally available with approval gates, and AI Automators run tagging and summarization in bulk. A stable MCP module exists, though its successor has no stable release yet.

## Moving between them

These are unrelated products from different worlds: a community-run open-source CMS and a commercial SaaS suite. SitecoreAI is the renamed XM Cloud, Sitecore's successor to its self-hosted XP and XM products, which is why existing Sitecore customers are its natural movers.

Moving from Drupal to SitecoreAI means remodeling content types as Sitecore templates, rebuilding the front end in Next.js, Angular or another framework against GraphQL, and replacing contributed modules with Sitecore features or partner integrations. Expect a partner-led project and a new annual contract. Teams on Drupal 10 face an upgrade before December 9, 2026 anyway, which makes it a natural decision point.

Leaving SitecoreAI for Drupal is possible: content exports through the Content Transfer and Item Transfer APIs, audience data through the Microsoft Fabric export, and Drupal's Migrate API handles import. You would lose bundled personalization and testing and must rebuild them. Organizations that rely on intranet features, self-hosting or a tight budget should not move to SitecoreAI; marketing teams living on its personalization should not move away.

## Biggest Differences

### Where Drupal leads most

- **Free / Hobby Tier** (90 vs 15 for Drupal vs SitecoreAI): Drupal is fully free under GPL with no usage limits, user caps, or API restrictions, and is permissively licensed for commercial use. Hobby developers can self-host on any cloud VM for a few dollars a month with the full platform; DDEV and the Drupal CMS quick-start (SQLite) give zero-cost local setup. Not higher only because there is no vendor-hosted free tier — the buyer must provision hosting.
- **Pricing transparency** (95 vs 25 for Drupal vs SitecoreAI): Drupal is free and open-source (GPL v2+) with zero licensing fees and full source transparency — no sales gate, per-seat charge, or API metering. All costs are infrastructure and labor, fully within the buyer's control. Maximum pricing transparency; not higher only because real hosting/ops costs still must be discovered and budgeted by the buyer.
- **Contract flexibility** (92 vs 32 for Drupal vs SitecoreAI): No vendor contract for the software itself — start, stop, switch hosting, change service providers, or move fully in-house at any time with no exit fees or commitment periods. Managed hosting contracts (Acquia, Pantheon) are independent and switchable, with self-hosting always available as a fallback. Not higher only because enterprise managed-hosting deals (Acquia) are typically annual and negotiated.
- **Pricing model fit** (90 vs 38 for Drupal vs SitecoreAI): The open-source model means costs scale with infrastructure and team, not content volume, API calls, or user seats — no surprise usage-spike bills. Maximally predictable in that vendor pricing tiers don't exist. The caveat keeping it below 95 is that hosting/ops costs are real and grow with traffic, unlike a flat SaaS fee.
- **Vendor lock-in and exit cost** (90 vs 41 for Drupal vs SitecoreAI): Minimal lock-in: all content lives in a standard MySQL/PostgreSQL database with a documented schema, the Migrate API provides robust import/export tooling, and configuration is stored as portable YAML. No proprietary data formats or vendor-controlled storage — you own all your data and can migrate hosts or providers freely. This is a core open-source advantage.

### Where SitecoreAI leads most

- **SOC 2 Type II** (20 vs 88 for Drupal vs SitecoreAI): Sitecore undergoes regular SOC 2 Type II audits under SSAE 18 that cover the security, availability and confidentiality criteria, and SOC 1 Type II is maintained alongside them. Reports are available to customers on request. This is one of the strongest SOC 2 positions in the dataset, and only Salesforce Experience Cloud exceeds it.
- **ISO 27001 / ISO 27018** (20 vs 80 for Drupal vs SitecoreAI): Sitecore's own ISMS is certified to ISO/IEC 27001:2022, and the CSA STAR Certification builds on that ISMS. The certification is held by Sitecore, not inherited from Azure. Lowered five points because the compliance page words ISO 27018 as 'aligns with' and ISO 27017 as 'implements controls', so neither is a certification. That leaves the score at the floor of the top band, which credits platform-scope ISO 27001 but not a certified ISO 27018.
- **Additional certifications** (15 vs 70 for Drupal vs SitecoreAI): ISO/IEC 42001:2023 (August 2026) explicitly names SitecoreAI in scope, though the press release does not name the certifying body. CSA STAR Certification (a Level 2 third-party audit) and SOC 1 Type II add to it. Lowered nine points because the other items previously credited do not hold up as certifications for this product: PCI DSS is a self-assessed SAQ-D scoped to Platform DXP, IRAP and TISAX are alignment statements, and the CyberVadis medal is not on the compliance page. No FedRAMP, C5 or Cyber Essentials Plus.
- **Built-in experience analytics** (15 vs 68 for Drupal vs SitecoreAI): Site and page analytics, the Profiles page with live monitoring, publishing insights and the new Personalization insights dashboard sit in the Optimization area, with lightweight visit tracking and bot detection in the Content SDK. Content lifecycle and author productivity reporting are limited.
- **AI-powered personalization** (30 vs 83 for Drupal vs SitecoreAI): Sitecore CDP and Personalize are native to SitecoreAI, giving a genuine ML personalization engine with identity resolution, predictive affinity traits (Top affinity condition, Feb 2026) and AI-assisted custom conditions (Mar 4, 2026). The Audience builder AI assistant (Oct 2, 2026, phased rollout) generates and refines audience rules from natural-language prompts, the Personalization insights dashboard (Oct 5, 2026) adds the performance analytics layer, and headless and event-triggered personalization (Oct 8, 2026, phased) extends decisioning to mobile apps, SPAs and third-party sites with up to six-variant A/B/n tests and dedicated dashboards. Below 85 because the ML engine is a separately licensed add-on and audience/component execution remains rule-based (AI writes the rules) rather than ML-driven next-best-content variant selection.

## Questions Buyers Ask

### Is SitecoreAI the same product as XM Cloud or Sitecore XP?

SitecoreAI is the new name for XM Cloud, Sitecore's SaaS platform, which now includes the former CDP, Personalize and Search capabilities in one license. It is not Sitecore XP. Moving from XP or XM is a replatform with a front-end rebuild, which practitioners put at 9 to 14 months.

### Can Drupal match SitecoreAI's personalization with add-on modules?

Partly. Smart Content adds rule-based targeting from UTM tags, device, geolocation and role, and the Server-side A/B Testing module runs node-based experiments. There is no native audience builder, behavioral recommendation engine or in-platform analytics, so matching SitecoreAI means integrating and maintaining a customer data platform and analytics stack yourself.

### Which suits a regulated or public-sector organization, Drupal or SitecoreAI?

It depends on the rule you must meet. SitecoreAI holds SOC 2 Type II and ISO 27001 itself, with a GDPR data processing agreement and regional hosting, but authoring cannot be self-hosted and it has no FedRAMP authorization. Drupal can run on your own infrastructure or FedRAMP-authorized Acquia, but every certification comes from the host.

### Who builds and supports Drupal and SitecoreAI sites?

Both depend on partners. Drupal has a large agency network and hosts such as Acquia, Pantheon and amazee.io, with North American developers billing $80 to $180 an hour. SitecoreAI implementations are partner-led and need certified Sitecore developers, who are scarce in the US and Europe, so budget for a systems integrator from day one.

### What does switching from Drupal to SitecoreAI cost?

Sitecore publishes no prices, so it must be quoted. Third-party figures put implementations at $150K to $350K for mid-market sites, annual license spend at $75K to $500K or more, and front-end hosting at $25K to $100K a year. Content remodeling and replacing contributed modules add partner time.

### Which is better, Drupal or SitecoreAI?

SitecoreAI scores higher on overall suite capability (73 vs 60). Drupal wins 2 of the 10 scoring categories and SitecoreAI wins 8.

### Which costs less to own, Drupal or SitecoreAI?

Drupal scores higher on total cost of ownership (73 vs 40), which weighs licensing, implementation cost and running cost; a higher score means lower cost for what you get. Confirm current pricing with each vendor.

### Which is easier to implement and run, Drupal or SitecoreAI?

SitecoreAI scores higher on build simplicity (64 vs 54), which covers the learning curve, implementation complexity and how easy it is to hire for. SitecoreAI scores higher on operational ease (54 vs 50), which covers upgrades, day to day overhead and vendor support.

### Which is better for marketing teams, Drupal or SitecoreAI?

SitecoreAI scores higher on fit for marketing sites (78 vs 56), which looks at how well each platform serves campaign pages, landing pages and editor self-service.

### Which has stronger AI features, Drupal or SitecoreAI?

SitecoreAI scores higher on AI enablement (78 vs 57), which covers AI content creation, workflow automation, AI search and personalization, and how open the platform is to your own AI tools.
